## Why do worse competitors rank above us on Google?

Google cannot see how good your work is. It ranks what it can read: pages that answer the question searched, other sites that mention and link to the firm, reviews, and how recently anything was published. A weaker competitor who has described their work in public for years will outrank a better firm that has not. AI assistants draw on the same evidence.

You know their work. You have picked up clients they let down. Yet when someone searches for what you both do, they are near the top and you are on page two.

## What is really going on

### Quality is invisible to a search engine

Your delivery happens where Google never sees it. What it reads is the public record: what you have published, who mentions you, what reviewers say. On that record, they have more in the file.

### They have been at it longer, and boringly

Most firms that rank well did nothing clever. They published monthly, got quoted in the trade press now and then, and kept asking for reviews. Five years of that is a lead you cannot close in a quarter.

### Your pages describe you, theirs answer the buyer

What ranks is usually a page answering a specific question: what it costs, how long it takes, what goes wrong. Your services page says you are experienced and client-focused, which is what everybody's says.

## What it is costing you

Count last year's enquiries from people who did not already know you. For most referral-built firms it is close to zero. For example: if the competitor above you gets two such enquiries a month, converts one in four, and an average client is worth £15,000, that position is worth £90,000 a year to them. Use your own client value. Then remember they are worse.

## Check it yourself in ten minutes

Use a private browser window, so your search history does not flatter you.

1. Search the three phrases a buyer would use for what you do. Write down who appears above you.
2. Open the top competitor's ranking page beside your equivalent. Note which answers a question and which describes a company.
3. Search their firm name, then yours. Count the first-page results that are not the firm's own site.
4. Compare review counts, the date of the latest review, and the date each of you last published anything.

### How long before we overtake them?

Months, not weeks, and we will not promise a position. A competitor with years of published work has a real lead. Early on, expect dated, visible activity: pieces published, placements earned, listings corrected. Movement in rankings and AI answers follows, slowly at first.

### Can't we pay for links or ads and jump the queue?

Ads work while you pay and stop when you stop, which is fine if you know that going in. Bought links are different: Google is good at spotting them, and the downside outweighs the upside. Earned mentions are slower, and they are what AI assistants notice.

### Could we do this ourselves?
