## What do you do when word of mouth isn't enough to grow the business any more?

Word of mouth stops being enough when the revenue you need grows faster than your network. Referrals depend on how many people know your work, and that number rises slowly. Keep them, because they convert best, and add one channel you control: researched approaches to firms that fit, backed by a website that holds up when they look you up.

Referrals built the firm, and they still close faster than anything else. But the number you need each year has gone up and the number that arrive has not.

## Why referrals run out

### Your target went up and your network didn't

At £1m, five referrals was a good year. At £5m you need several times that just to replace the clients who leave, and the same few dozen people are doing the recommending.

### Referrals bring more of what you already have

People recommend you for what they watched you do. That keeps you in the same sector, with the same size of client, even when you are trying to move up.

### Even referred buyers check first

A recommendation used to be enough. Now the person checks your website, your LinkedIn and what an AI assistant says about you before replying. If those fall short, you never hear about the referral you lost.

## What it is costing you

Write down next year's revenue target and subtract what existing clients will bring. Divide the gap by your average new client value. For example, a £1m gap at £50,000 a client is 20 new clients. Now count how many referrals became clients in each of the last three years. If the answer is about eight, hoping is the current plan for the other 12.

## Check it yourself in ten minutes

This one is a counting exercise.

1. List every new client from the last three years with the source next to each: referral, existing contact, inbound, outbound, other.
2. For the referrals, write down who made the introduction. Count the different names. A short list is a fragile channel.
3. Do the sum above for next year and compare the clients you need with your yearly referral average.
4. Search your firm's name plus the word reviews in Google, then ask ChatGPT about your firm. Read the results as if you had never heard of yourself.

## Questions founders ask

### Can't I just ask clients for more referrals?

Yes, and you should. Ask when a project has just landed well, and ask for a named introduction, not a general mention. It will not change the limit, which is that your clients know a fixed number of people who might need you this year.

### Isn't a cold approach much weaker than a referral?

It is, and we would not pretend otherwise. The point is a number you control. At 80 to 120 approaches a month, not 800, each one can be researched properly: the firm first, then the person, with a reason to talk this month. Referrals keep arriving alongside.

### How long before it produces anything?

Month one is warm-up: list, research, first messages. Judge it on months two and three. If fewer than six qualified meetings are held in those two months combined, month four's management fee is waived. After that, your own sales cycle sets the pace.
